The tell

Somewhere in your business there is a spreadsheet that exists because the real system is too slow. There is a group chat where the actual coordination happens. There is a notebook someone keeps because they do not trust the screen.

These are not signs of a badly behaved team. They are the most honest feedback you will ever get about your systems, and they are free.

Why people build workarounds

Nobody creates a shadow spreadsheet for fun. It happens for one of three reasons:

The system asks for more than it gives back. If entering something takes four minutes and saves the person entering it nothing, they will find a faster way. Every time.

It does not fit how the work actually happens. Software often assumes a tidy sequence — quote, accept, schedule, complete, invoice. Real work loops, gets interrupted, and changes on site. When the system cannot represent that, people go around it.

It was never really theirs. A system introduced from above, without the people doing the work having any say, gets tolerated rather than adopted. It will be used exactly as much as it is enforced, and not one bit more.

The expensive part

A workaround is not just an inefficiency. It splits your business into two versions of the truth.

The system says one thing. The spreadsheet says another. Anyone making a decision has to know which one to trust, and that knowledge lives — as always — in a person's head.

Meanwhile you are still paying for the software nobody fully uses, and the reports it produces are wrong in ways that are hard to spot.

The question worth asking

Most owners, on discovering a workaround, ask people to stop using it. That is backwards. The workaround is working; that is why it exists.

The better question is: what does the spreadsheet do that the system does not?

Usually the answer is small and specific. It shows the week at a glance. It lets someone add a note without filling in six mandatory fields. It can be updated in ten seconds from a phone with one bar of signal.

Those are not unreasonable requirements. They are requirements nobody collected.

What this means for anything new

If you are about to put a new system into your business, the thing most likely to kill it is not the cost or the software. It is asking the people doing the work to do more so that the office can have better information.

That trade never survives contact with a busy week.

Anything worth introducing has to make somebody's day easier on the first day. If you cannot name who that is and how, it will be worked around too — and in six months there will be a new spreadsheet.
